The Challenge
For years, the industry rule was simple: centralize technology, and everything scales better. A leading pan-European digital platform group, serving tens of millions of users a month across ten brands, had grown through 25+ acquisitions into one tightly centralized stack, with critical functions locked inside global teams.
Then a shift in ownership strategy flipped that logic overnight. Each market now needed the freedom to operate on its own priorities, owning its stack, roadmap, and cost base. It was among the most complex tech transformations in the sector: separating dozens of shared capabilities, front-end, data, ML infrastructure, event streaming, cloud, core services across ten markets at once, on a tight timeline, with zero disruption to users.
The Approach
BCG brought a multifunctional team built for this kind of complexity: large-program transformation expertise, product and technology depth, architecture, design, and build capability, together with BCG Platinion specialists who know the underlying tech stack inside out and colleagues bringing a business lens from both the investment and media sectors. Before touching a single capability, the team resolved the questions that usually stall carveouts, including deal structure, timeline, regulatory constraints, scope, and value creation, then ran every capability instance through a structured fork/rebuild/externalize assessment, using LLMs and AI tools not just to map the current state but to actively surface risks the team might otherwise have missed. Data warehousing was rebuilt market by market, in-app messaging was forked in weeks while reusing most of the global codebase, and content moderation was externalized.
Each market team was given genuine ownership, including the freedom to make its own technology choices, autonomy that turned out to do more than speed up decisions: it enabled faster growth while also driving down cost, a combination the team hadn't fully expected going in. Local teams were embedded with engineers to build the trust real handover requires, and where hotspots emerged in messaging, event streaming, data foundations and CRM, BCG Platinion took direct ownership of delivery until migration was complete.

The Result
The program delivered ahead of plan and under budget. A significant share of the separated capabilities has already been fully decommissioned, and the full separation went live with no disruption to users. Every market now runs a leaner, faster stack than it did under central control.
